In 2023, 4% of prospective students used AI tools in their college search. By end of 2025, that number hit 46%. The trajectory doesn't describe a trend, but a tipping point that has already tipped.
Meanwhile, only 30% of institutions have a formal AI search strategy. Forty-four percent lack any plan to upskill their marketing teams on AI-driven technologies. And the most troubling number of all: 18% of students have already removed a school from their consideration list based on what an AI told them.
The gap, therefore, is not a knowledge gap or a technology gap, it is a visibility gap. The distance between where prospective students are doing their research and where institutions are showing up is widening every semester. And unlike traditional search, where you could at least see the problem in your analytics, the AI visibility gap is largely invisible to the tools enrollment teams rely on today.

It's tempting to treat AI-assisted college search as an early-adopter phenomenon — something happening at the margins that will eventually settle into a niche. The data says otherwise.

Content built for keyword-match search patterns is structurally misaligned with how prospective students are actually asking questions.
And the shift is accelerating. An EAB survey from February 2026 found that 50% of students are now discovering institutions they hadn't previously considered through AI — meaning AI isn't just answering questions about schools students already know, but building consideration sets from scratch, without institutional input or awareness.
Zero-Click Is the Default, Not the Exception
The phrase "zero-click search" used to describe a future risk. And although it exists for only an extremely short time, it now describes the present.
Sixty-nine percent of Google searches end without a click to any website. When Google's AI Overviews appear — which they now do for approximately 78% of education-related searches — outbound clicks drop by an additional 50% compared to standard search results. And a school with an outstanding program that hasn't invested in third-party mentions, earned media, and authoritative directory listings may simply not exist in the AI's knowledge base.
The data here is unambiguous: earned media is the single highest-leverage investment for AI brand visibility. Multiple sources — Edelman, Animalz, Search Engine Land — converge on third-party citations as the strongest driver of brand appearance in AI-generated answers. Owned content alone is insufficient. If your institution's AI narrative is being written by review sites, aggregators, and Reddit, the narrative is not yours.
The Readiness Gap Is a Competitive Opportunity
There's an optimistic way to read the readiness data. If only 30% of institutions have a formal AI search strategy, and 60% are still in early exploration, then the competitive window for early movers is wide open.
The GEO best practices emerging from practitioners and researchers are specific and actionable. Content freshness has a measurable impact: pages not refreshed within 90 days are three times more likely to lose AI citations, while new content enters citation pools within three to five business days. Original data and proprietary research increase AI citation probability by 30–40%. Triple-stacked schema markup (Article + FAQ + Organization) is producing measurable citation frequency gains. And something as basic as checking your robots.txt file matters — an audit of enterprise websites found that 68% were inadvertently blocking GPTBot or PerplexityBot, making themselves invisible to AI through a five-minute configuration oversight.
The institutions that move first — auditing their AI presence, restructuring content for AI retrieval, investing in earned media, and building monitoring infrastructure — will establish citation authority while the competitive landscape is still sparse. GEO keyword difficulty scores currently average 15–20, compared to 45–60 for equivalent SEO terms. That gap won't last.
What Students Want (and What They Don't)
There's one more data point worth sitting with: more than 50% of prospective students react negatively to AI-generated outreach from institutions — even as they enthusiastically use AI themselves to research those same institutions.
This is a meaningful strategic tension. Students want to find you through AI, but they want to hear from you as a human. The institutions that are well-represented in AI-generated research answers but communicate authentically and personally in outreach may earn a meaningful trust advantage over peers who are neither visible nor warm.
The 39% of students who say AI is pushing them toward alternatives to college — startups, apprenticeships, alternative credentials — adds a longer-horizon dimension. AI isn't just changing how students find institutions. For a growing minority, it's changing whether they look for institutions at all.
Closing the Gap
The question for enrollment leaders is no longer whether AI is influencing your prospective students. It is. Nearly half of them are using it, and the number is rising every semester. The question is whether you know what AI is saying about your institution — and whether you have a strategy to influence it.
Traditional SEO tells you how you rank on Google. The emerging discipline of Generative Engine Optimization tells you how you exist inside the AI models that are increasingly replacing Google as the starting point of the student journey. The gap between those two — between where you think you're visible and where you actually are — is the gap that determines whether you're in the conversation or invisible to it.
The data is moving fast. The institutions that act on it will be the ones still being recommended when a student asks an AI, "What are the best programs for someone like me?"
